There's a paradox sitting at the heart of most Global Business Services (GBS) and Shared Services Centre (SSC) transformations today. Organizations are pouring investment into AI, automation, and intelligent process tools, yet the majority still can't answer a deceptively simple question: what are our people actually doing, and how is work really flowing through our operations?

An Industry at an Inflection Point
The GBS model has reached a critical juncture. There are now more than 7,000 captive GBS centers and 3,000+ outsourced centers operating globally. And the ambitions are high: 85% of large organizations are either fully committed to GBS or actively transitioning to it, according to SSON's 2026 State of the Industry report.
Yet beneath this momentum lies a troubling confidence gap. A 2024 Boston Consulting Group study found that fewer than half, just 41%, of companies believe their shared services function is actually creating value. Only a quarter of SSO leaders rate their organization as having reached an advanced stage of maturity. And despite over a decade of RPA investment, nearly a third of organizations still rank their automation capability as low.
The ambition is there. The investment is there. The results are not consistently following.

The numbers put the stakes in sharp focus. According to The Hackett Group's 2025 GBS Key Issues Study, workloads across GBS functions are set to increase by 11% in 2025, while budgets grow by only 7%. That leaves GBS leaders with a structural 4% efficiency shortfall to bridge, every single year, just to stand still.
Meanwhile, 60% of GBS leaders view AI as critical to their cost reduction strategy, and 70% are focused on AI-driven value creation across spend and working capital management. Technology budgets are increasing by 10%. The intent to use AI is universal.
The execution gap, however, is significant. The biggest barriers GBS organizations report are: process complexity (73%), data quality and technology issues (71%), and unrealistic expectations about what AI can actually deliver (71%).
That last point is particularly revealing. Unrealistic expectations don't form in a vacuum. They form when organizations don't have a clear, evidence-based picture of how their processes actually behave, before they try to automate or optimize them.

According to the latest research from SSON, The Hackett Group, and Deloitte, GBS leaders in 2025–2026 are focused on five interconnected priorities:
- Moving from transactional execution to strategic value delivery. A full 52% of GBS organizations are already shifting from back-office processing toward core business support, with only 14% saying this evolution is not on their agenda. The pressure to demonstrate strategic value, not just cost savings, has never been higher.
- Closing the AI maturity gap. In 2024, 42% of GBS organizations ran GenAI pilots. 63% of those who did reported meeting or exceeding expectations. But scaling from pilot to production remains the hard part, with process complexity and data quality cited as the top barriers. Most organizations remain at a medium level of automation maturity. Only a third have reached an advanced stage.
- Doing more with less talent. An alarming 84% of shared services leaders believe Gen Z hires will leave within three years. Attrition in delivery centers, particularly in India and the Philippines, continues to run at structurally elevated levels, with salary budgets rising nearly 10% annually just to stay competitive. The GBS workforce model has to stretch further with every passing year.
- Proving measurable outcomes. The days of the shared services model justifying itself through headcount reduction and labor arbitrage are over. Today's GBS leaders are measured on cycle times, working capital impact, SLA compliance, service quality, and increasingly, on their contribution to enterprise digital transformation. Every AI investment needs to show a return.
- Governing end-to-end processes, not just functional tasks. The adoption of Global Process Owners (GPOs) is accelerating, with organizations trying to build accountability and visibility across Source-to-Pay, Order-to-Cash, Hire-to-Retire, and Record-to-Report. The challenge is that end-to-end governance requires end-to-end visibility, which most organizations don't yet have.
